The AC died on my wife's '91 volvo 240. As far as I know it's never been converted to R134a. I can get a retrofit kit for about $80 online. It this something the casual home mechanic can fix? Are there any potential pitfalls in the DIY approach vs. having it done in the shop?

One potential problem I foresee is that something is actually broken, (compressor or whatnot) so even if I do the retrofit myself, something else will still be broken and I'll have to figure out what that something is...

It might be time for a cruise over to the brickbox forum.

I would pay a shop to determine if the system is working (freon levels, no leaks, condenser working etc). If it's not working (or dies again) get a used system from a junkyard and DIY.

Now that is an idea! My wife already wants to make it an "art car" when we retire it from daily service.
When I was in college my roomate did this same procedure to his mid 60' thunderbird rust bucket, that and a $300 paint job. though the car car was a beast it was to drive....
